Goonj: From Learning to Implementation and Scale

In early 2025, the Delhi, India non-profit organization Goonj was facing a steep increase in the inflow of contributed materials and expectations from donors, which was adding pressure on its long-standing decentralized logistics model. For over two decades, Goonj had relied on a wide network of regional hubs, volunteers, and community partners to collect, sort, and distribute materials in ways that preserved dignity and supported local ownership. As volumes increased, the organization began experiencing backlogs, quality variations, and delays in reporting. Digital tools were piloted in some locations and showed promise but they were used unevenly across hubs, as donor expectations for documentation continued to rise. The Goonj founder had to make a decision for the future of the organization. How could Goonj strengthen its logistics system and remain true to its community-driven values? Should the organization continue using a decentralized approach, introduce a more centralized structure, or adopt a hybrid model with modest central coordination to support the organization’s local work?
